AI can hold a role the same way. Almost nobody has set it up to.

You have hired people for years…

Think about the first week. You explained the job, gave them the tools, showed them a couple of examples of good work. Then they went off and did it.

What you did not do was explain everything. Nobody does. You never told them that a referral gets a different tone than a cold web lead. You never told them your shop does not discount to close. You never told them which clients get a same-day callback and which ones can wait until Monday.

You did not have to. They picked it up. They watched you take a call. They asked a question in the hallway. They got one wrong, you corrected it once, and they never got it wrong again.

That is the part worth slowing down on. You corrected it once.

Everything you ever explained to a person stayed explained. It collected inside the position they held. Month six was better than month one, and you did nothing extra to make that happen.

Now open ChatGPT and ask it to write a follow-up email to a lead who went quiet.

Twenty seconds later you have a clean, professional draft. And you rewrite the whole thing. It opens with "I wanted to circle back," which you would never say. It offers pricing flexibility, and you do not discount. It reads like a first touch, and this is your third. Eight minutes to fix. You send it and close the window.

Every one of those corrections just disappeared.

Tomorrow you write another one and supply the same judgment again. Next week, again. You are not training anything. You are handing the same job to a total stranger every single time, one who has never worked here, never met your customers, and will not remember a word of it by tomorrow morning.

That is what "almost right" is. It is not a bad tool. It is a stranger's best guess, over and over, forever.

The Analogy That Changed How I Use This

I read about this in a newsletter, of all places, and it reframed the whole thing for me…

Claude has a feature called SKILLS. In plain terms, it is a document that lives alongside your work permanently. You write down how something should be done, and it is there every time, without you pasting anything in.

Here is what made it land. A SKILL is not a prompt. It is an SOP for a digital worker.

That is the whole thing. It is the document you would write to onboard a new hire, except this one reads all of it, retains all of it, and never has an off day.

I built one for the research and development side of this newsletter. Not for writing subject lines. Not for outlining an article. For the function. It holds how the sections are structured, the rules of the voice, what belongs in an issue and what does not, and what I have rejected before and why. I do not explain any of that anymore, and every piece of work that touches that function comes back already knowing it.

We now use SKILLS across every project we run.

Task Versus Role

This distinction is the difference between a small win and a real one, so it is worth being precise about.

A task is one output. Write the follow-up email. It is finished when the email is finished, and tomorrow you start from nothing.

A role is a function that owns every output of its kind. Client follow-up. Proposals. Intake. Everything inside that role shares the same judgment, the same standards, the same escalation rules. And it accumulates.

You already know this instinctively, because you have never once hired a person for a task. You did not post a job for "write one proposal." You hired somebody to own proposals, and the reason that hire was worth the money was everything that built up inside the position over the following year.

Most people use AI at the task level. One request, one answer, start over. That is why they live at almost right permanently.

Building a SKILL is filling a position. And that changes what you put into it. Loading a task with detail is wasted effort, because it gets thrown away the moment the task is done. Loading a role with detail is the entire point, because every single task that role ever handles draws on it. The more you put in, the faster and sharper everything downstream becomes.

Your Output Is A Mirror

Here is the reframe worth sitting with.

Every human you ever hired hid your documentation gaps from you. They covered them so smoothly you never learned the gaps were there. You thought you had a process. What you had was a process plus a person, and you were only ever looking at the first part.

AI hides nothing. Whatever you leave unsaid comes back as a guess, immediately, every time.

So when the output is almost right, that is information. It is pointing at the exact place in your business where a role exists but was never defined. Not a failure of the technology. The most honest audit of your operation you have ever gotten, and it costs nothing.

This is also why so many service-based business owners have decided AI is not ready. They handed a task to a stranger, got a stranger's work back, and blamed the tool. Meanwhile the business down the street filled the role properly and it works. Same tool. Different input.

What "Almost" Actually Costs

Run the number.

Eight minutes rewriting the email. A dozen of those a week across proposals, follow-ups, client updates, job posts. Ninety-six minutes. Roughly eighty hours a year, two full work weeks, spent re-explaining your own business to somebody who was never hired.

And that number grows with adoption. The more you hand over, the more almost you pay for, which is exactly backwards from the reason you started.

Define the role once and that cost drops to near zero and stays there. Not because the tool got smarter. Because you finally hired somebody.

Fill Your First Role In Ten Minutes

You are not building a shortcut for one task. You are filling a position.

Pick one. The person you would hire tomorrow if the budget were there. Your follow-up person. Your proposal writer. Your intake coordinator. Choose the one whose work you rewrite most often.

Step One: Write The Day One Briefing (4 Minutes)

That person starts Monday. What do they need to know before anything goes out with your name on it?

Not the job description. The judgment. The things you would tell them in the truck on the way to a job, or correct once after a bad first draft. Four to six lines, plain English:

We never discount to close. If price comes up, hold and restate value.

Referrals get a warm, first-name tone. Cold web leads get direct and brief.

Never open with "I wanted to circle back" or "I hope this finds you well."

Third touch or later, reference the specific job we quoted, not the generic offer.

Anything over ten thousand comes to me before it goes out.

You have made every one of these calls a thousand times and written down none of them. That is the exercise. You are writing the onboarding document you never had to write, because every person you ever hired worked it out by watching you.

Do not stop at the minimum. Anything that role would eventually need to know belongs in there now, because everything you add gets used by every task that role ever handles.

Step Two: Create The SKILL (3 Minutes)

In Claude, go to Customize, then Skills. Click Add.

No file to build, no code to write. Choose the option to create it with Claude, describe the role in your own words, and paste in your briefing. Claude asks a few questions, fills the gaps, and saves it.

Name it after the role, not the task. Client Follow-Up. Proposals. Intake.

One note before you start. This requires code execution turned on in settings, and it works on the free plan as well as the paid ones.

Step Three: Put It To Work (3 Minutes)

Ask for something that role would handle. Same request you would have made last week, no pasted context, no extra instructions.

Compare it to what you used to get back.

It will sound like your business, because the information about your business no longer disappears when you close the window. It is stored inside the role, it applies to everything that role touches from here on, and you never explain it again.

One Rule Going Forward

Every time you catch yourself fixing the same thing twice, add the rule to the SKILL instead of fixing it again. Two minutes now, or eight minutes a week for the rest of the year.

One role this week. The next one next week.

That is not using AI. That is staffing it.
