📝 From The Desk Of Andrew Cass
I just got back from speaking at HighLevel’s 2026 LevelUp event in Dallas. It happens there every year, and it’s one of the biggest and most exciting events in the entire software space.

My talk was “The White-Label Playbook: From Rebrand To Revenue - 7 Steps To Building A REAL Software Business On HighLevel Technology.”
I built one of the largest white-label companies on HighLevel technology. It made the Inc. 5000 List of America’s fastest-growing companies in 2024 and was acquired in 2026. I now teach that entire playbook inside my SaaSpreneur Inner Circle global mastermind group. For more information, visit HERE.)
Here’s what struck me at the event...
Every business owner in that room chose to be there at this time of year. They could have been coasting toward the holidays. Instead, they were working on next year.
That’s rare. Most owners don’t think about next year until it’s already here.
So let me ask you the same question I’d ask anyone in that room:
What does your calendar look like the first week of January?
Not the holiday party. Not the family trip. The actual work. New clients starting. Projects kicking off. Money coming in.
If you’re like most business owners, you haven’t thought about it yet. Why would you? It’s November. January feels like a problem for future you.
After more than 20 years in sales, I can tell you one thing for certain: future you is almost always the one who pays for whatever present you decided to put off.
And right now, while most owners are easing into holiday mode, something is being decided about their next year. Most of them won’t notice until it’s too late to change it.
The Main Event this week is about the decision nobody tells you you’re making.
Are you making it on purpose?
Let’s go!

📢 The Main Event
"Your Q1 Is Being Decided Right Now"
Every week, we break down the big-picture strategy behind the shifts happening in business—so you can see around corners while others are still catching up.

"Things slow down over the holidays. We'll hit it hard in January."
You've heard it. You may have said it yourself. It sounds reasonable. Clients are traveling, inboxes fill up with out-of-office replies, and everyone deserves a breather.
It's also one of the most expensive sentences in business.
Not because rest is a bad idea. Because of when the bill shows up. The owner who coasts from Thanksgiving to New Year's doesn't feel it in December. December's revenue was decided months ago. They feel it in February, staring at a calendar with no new clients on it, wondering where the quarter went.
Your Q1 isn't decided in January. It's being decided right now.
The Lag Nobody Plans For
Every sale has a gap between the first conversation and the first payment. Discovery call, proposal, follow-up, decision, signature, start date. For some businesses that takes three weeks. For most service-based business owners selling to other businesses, it's closer to two or three months.
That gap is your sales cycle, and it means the revenue you collect today is a report card on what you did 60 to 90 days ago.
Flip that around and it gets uncomfortable. The deals that close in January and February are the conversations you start in November and December. Go quiet now, and the silence doesn't disappear. It just shows up later, with a bigger price tag.
The Math Of Going Quiet
Say your business closes about $50,000 a month in new work, and your average deal takes 60 days from first conversation to signed agreement.
You decide to ease off from Thanksgiving through New Year's. That's roughly five weeks without new conversations.
Those five weeks don't show up in December. December is full of deals you started in October. The gap lands 60 days later, from late January into February, when five weeks' worth of new business simply isn't there. At $50,000 a month, that's more than $55,000 in revenue that never had a chance to happen.
Then comes the January restart. You hit it hard on January 4. Good. But on a 60-day cycle, those new conversations close in March. So January and February run thin, March finally picks up, and you've spent the first quarter climbing out of a hole you dug in November.
Five weeks of rest. Two months of catch-up. Most owners make that trade every single year without realizing it.
Your Buyers Aren't On Pause
Here's the part that stings…
While a lot of owners are winding down, their buyers are doing some of the most important planning of the year.
For companies that run on a calendar year, the meeting that approves next year's budget often lands in mid-November or early December, according to FP&A software company Aleph's 2026 budgeting guide. That's when next year's money gets assigned to next year's priorities.
Smaller clients do the same thing, just less formally. The owner sits down sometime between Thanksgiving and New Year's and decides what next year looks like. The people who are top of mind make the list.
If you're part of the conversation when that happens, you're in the plan. If you show up in January with a great proposal, you'll often hear some version of: "Love it. It's not in this year's budget. Let's revisit in Q3."
That's not a rejection. It's a timing problem. And it was won or lost in November.
The Window Is Shorter Than You Think
There's another catch. The holidays don't just slow your business down. They slow everyone down.
ZoomInfo's out-of-office data puts late November through early January among the worst stretches of the year to reach business contacts, right alongside the summer months. Fall, by contrast, is when people are most reliably at their desks.
So the real window isn't "the rest of the year." It's the next six weeks, give or take. Thanksgiving is November 26. By mid-December, most decision-makers are mentally on vacation.
Six weeks. That's what's left to fill your first quarter.
What The Smart Owners Do Instead
The owners who start January strong aren't grinding through the holidays. They simply move their effort earlier. Three moves make the difference.
First, they reopen stalled conversations. Every business has proposals that went quiet over the summer and fall. Most of those prospects didn't say no. They said "not right now." November is the perfect reason to ask whether "now" has arrived, because they're already thinking about next year.
Second, they ask the easiest question of the year. "What are you planning for next year?" is the most natural thing you can ask a client or prospect in November. Nobody finds it pushy. It opens a conversation about goals, budgets and timing, which is exactly the conversation that leads to a signed agreement in January.
Third, they sell the start date, not just the service. Instead of "let's talk after the holidays," they say "let's lock in a January kickoff so you start the year with this already moving." A reserved spot on the calendar gives a buyer a reason to decide before the holidays instead of after them.
None of this requires a big campaign. It requires a list, a few honest messages and the decision to send them this month instead of next.
The Quiet Advantage
Here's the upside…
Most of your competitors are about to go quiet. They'll send a holiday card, maybe a "Happy New Year" email, and plan to hit it hard in January.
That leaves the field wide open for the owner who shows up now with a relevant question and a clear next step. Less noise. Fewer competing proposals. More attention from buyers who are making decisions anyway.
January will look very different depending on what you do over the next six weeks. You can start the year chasing, or you can start it closing.
Or Let Us Fill Your First Quarter For You
Six weeks is tight when you're also running the business. That's why we install outbound marketing divisions for our clients.
We pinpoint the decision-makers in your target market, then work every one of them from five different angles: personal outbound email, AI voice agents that call and follow up, a 24/7 chatbot on your website, a weekly newsletter in your name, and software that identifies who's visiting your site. Surgical, not a blast. You just close.
The promise is 500 targeted leads in your pipeline within 60 days, or it's on us. Start this week, and day 60 lands in early January.
Start With The List
Either way, it starts with knowing who to contact first.
In Your Implementation Blueprint below, you'll build your contact list for the next six weeks in 10 minutes, using nothing but your inbox and your last 90 days of proposals, so you know exactly who to reach out to this week.
💡 Your Implementation Blueprint
Here's where strategy meets action. Each week, we give you the tactical steps to implement what you just learned—so you can capitalize on the insight immediately.

Build Your Six-Week Contact List In 10 Minutes
All you need is your inbox and a blank note.
Step 1: Pull Your Stalled Proposals (3 Minutes)
Search your sent folder for "proposal," "quote" and "estimate" from the last 90 days. Write down every person who didn't sign and didn't say no. Include the ones you never followed up on. Those count too.
Step 2: Add Your "Not Right Now" Prospects (2 Minutes)
Search for "next quarter," "after the holidays" and "circle back." Check your CRM notes too, if you keep them. Anyone who pushed you to later goes on the list. Later is now.
Step 3: Add Past Clients With A Next Step (2 Minutes)
Think of clients you finished work with in the last year who could use the next phase, a refresh or something you didn't sell them the first time. Add them.
Step 4: Pick Your Top 10 (1 Minute)
Circle the 10 names with the best fit and the biggest potential deal. That's your list for the next six weeks. Fewer than 10 names? Start with what you have. Five good conversations beat 50 cold ones.
Step 5: Send The First Three Today (2 Minutes)
Use one short message and make it personal with a single line:
"Hi [Name], as you start planning for next year, I wanted to check back in on [project or conversation]. We're booking January start dates now. Want me to hold one for you?"
Send it to your top three before you close your inbox. Send the next three tomorrow.
Who Goes First
Stalled proposals: They already know you and your price. Start here.
"Not right now" prospects: They told you when to come back. You're on time.
Past clients: The easiest yes in your business. They already trust you.
When They Reply
"Yes, let's talk": Book the call before Thanksgiving week. Don't let it drift into December.
"Not yet": Ask one question: "What would need to be true for a January start to work?" The answer tells you whether it's a real no or a timing problem.
No reply: Follow up once, seven days later, with one new line. Not the same message again. Then move to the next name on your list.
The quick win: In 10 minutes, you'll have the 10 people most likely to fill your first quarter, and three of them will already have a message from you before the holidays take over.

The Biggest Shift In Websites Since The Website Itself
Since the day the first website went live, a website could do exactly one thing with a visitor: wait. Look nice. List the services. Hope for a phone call that, in 2026, isn't coming.
That's over. Thanks to AI, a website can now greet every visitor, answer their questions in real time, and book them on a calendar at 2 in the afternoon or 2 in the morning. It's the most impactful experience a website visitor has ever had, and more than 70 percent of websites still don't offer it. Most of the ones that think they do have a widget: a bubble that collects a message and waits for Monday.
The ENGAGE MasterClass shows business owners how to build the real thing. Two hours with Andrew Cass and Ahmer Zaman, CTO of VektorOS, on how a fully trained AI website chatbot works, how it learns a business, the prompting that makes it perform from day one, and how to have the whole thing done for you if building isn't your thing. Plus the Script Vault, the website audit, and a one-on-one assessment with Ahmer. Lifetime access. 30-day money-back guarantee.
Most of your competitors haven't moved yet. That window is open right now.
